QUESTIONS & ADVICE - Alignment: Unintended
Messages
Last month we discussed how all organizations struggle with
alignment issues. Since this is such
a common and significant issue I
announced last month that the next several issues of CoreInsights would be
dedicated to the topic.
In the last issue we talked about the importance
of sharing information and the need to get your safety and VPP policies,
procedures, data, etc., into the hands of line management and front line
employees. This month we will discuss
the need for leadership from the top of the organization to drive a
balanced and consistent safety message.
Balance
Competing Forces
In order to balance the naturally
occurring competing forces between safety, production and quality,
it is imperative that the top site manager deliver a consistent message
that provides guidance to defer
to safety when apparent conflicts arise. Next he/she must consistently be
visibly involved and supporting
your safety process. This includes incorporating safety into their
normal day to day discussions and activities.
Single Largest Failure
The single largest
failure that I see is top management only delivering safety messages at
single points in time.
Once delivered, they tend to primarily focus on the core business issues,
i.e., production and sales.
This is one of the greatest causes for creating misalignment. The people
that report to the site manager
(they have the greatest access) will tend to focus on the issues that they
believe to be the most important to the boss.
After all, keeping the boss happy is just plain good politics! In this
case since they primarily see the boss tending
to production, sales, etc., so they do the same. It’s not enough to
believe in your heart that safety is important.
Rather the people around you must also see and hear it from you.
Otherwise unintended messages are sent down the management
chain of command. What the front line employees hear is safety is
important but what they see, feel, and have to support is
all about production and profits.
Send the Correct
Message
When top management provides an appropriate
example of consistently being involved and supporting the safety process
so will their direct reports. This example will then domino down the
chain of command bringing what the organization
says about safety into alignment with what they do about it. Combine this
type of effort with accountability and rewards
and you have a winning combination for maintaining alignment around
safety.
Good measures (that allow you to manage) in addition to
incentives and accountability are also needed to align an
organization around safety. We will talk about these issues in the
upcoming issues of CoreInsights.
