QUESTIONS & ADVICE - Alignment: Leading Indicators, Score Cards &
Dashboards
During the last four months we have been discussing how all
organizations struggle with alignment issues due to a number of
issues.
In the last issue we talked about the importance of
managing your site’s safety process with the appropriate mix of indicators
and how to go about creating them.
You can’t effectively manage what you don’t have good data on
Without appropriate measures that allow managers and supervisors to manage
safety on an equally basis as production and quality, safety will
typically lose out and they will do what is natural, focus on production
and quality. When this happens, it is frequently at the expense of safety
and, the age old competition of competing pressures of production, quality
vs. safety plays out.
To successfully manage these competing
pressures requires a balancing act. The right mix of metrics can help
managers balance these pressures and also drive continuous improvement.
This requires critical safety related activities to be identified and a
system created that tracks their quality, quantity and timeliness.
Aligning Through Measures by Holding the Organization
Accountable
Always create a balanced mix of performance
measures and upstream leading indicators. Keep your eye on your
performance measures, however, drive the system with the leading
indicators. Once you have measures in place, manage by the numbers!
Management must embrace the metrics and manage by them. This means that
top site management must hold their direct reports accountable for safety
on an equal basis as production and quality. They must also ensure that
their direct reports do the same for their subordinates. Who in turn,
must do the same for theirs. When top management has the data to manage
by and holds the organization accountable starting with themselves, it
will naturally create alignment around safety.
Score Cards & Dashboards
Score cards
and dashboards that summarize key performance data is the perfect way to
publicize your data. They allow with a glance the reader to obtain the
critical information that they are seeking. When performance is public it
can create positive peer pressure. Within the management ranks there’s
nothing like good healthy competition. I never wanted to go to a
management meeting where I knew that my numbers looked the
worst.
Likewise by publishing your data for all to see on the
plant floor opens communication, builds trust, goodwill and creates
greater buy-in.
